Challenge
When I took over the design department at Softeq, it was operating at a significant loss. The core challenge was not a lack of talent, but a systemic one: design was perceived as a slow, expensive bottleneck, disconnected from business goals. My task was to fundamentally re-architect the entire design function to prove its value as a strategic, profit-driving force.
MY ACTIONS
Rebuild design department's business model: eliminate "slow and expensive" perception, prove strategic value through metrics, and achieve profitability through value-based pricing and operational efficiency.
Solution
I implemented a multi-pronged strategic solution. First, I introduced a "value-based design framework", forcing every design decision to be justified by a potential business outcome. Second, I personally architected and deployed a "unified design system and AI-driven workflows", including a "Parallel Development Framework" that cut project timelines in half. Third, I integrated designers into the "pre-sales process", which directly contributed to a +300% improvement in sales efficiency. Finally, I established a "clear career ladder and mentorship program" to foster a culture of growth and ownership. This wasn't just a redesign; it was a complete business transformation.
